What has lead us here?

We hear it regularly in coaching conversations. A leader sits across from us — frustrated, exhausted, maybe a little defeated — and begins describing the culture they're living inside. Resistance to change. Constant complaining. Underperforming employees or contractors who seem unreachable. A team that feels stuck.

And the leader wants to know: how do we fix them?

That's where we have to pause the conversation and ask a different question entirely.

"What has led us here?"

Not as an accusation. As an invitation. Because the most powerful shift a leader can make isn't a new strategy, a revised org chart, or a performance improvement plan. It's the willingness to look in the mirror — honestly, without the armour of ego or the fog of fear — and ask what role they've played in creating the situation they're now standing in.

Culture is not something that happens to a leader. It is built — or broken — by what a leader permits, models, avoids, and rewards every single day. If you're sitting inside a culture that isn't working, you didn't just inherit it. You shaped it. And that's not a comfortable thing to sit with.

But it is the most important thing.

The questions that create real change

  • What have I permitted — behaviours, patterns, dynamics — that I knew weren't right, but tolerated anyway?

  • Where have I lacked clarity or consistency in my expectations, and left my team to fill in the gaps themselves?

  • What conversations have I avoided — and what has that avoidance quietly communicated to the people around me?

  • Where has a scarcity mindset driven my decisions? Where has fear of losing — a person, a relationship, a client — kept me from leading with integrity?

These are not rhetorical questions. They are the diagnostic work of serious leadership. And they require something most leaders are rarely asked to practice: personal honesty without self-punishment.

Simply layering strategy on top of a culture problem will not work. You can build the best 90-day plan in the room, but if the leader at the top hasn't done the internal work, the same patterns will resurface — wearing different names.

You cannot keep doing what you have always done and expect different results.

Change starts at the top. Not because leaders are to blame for everything, but because they are the only variable they can actually control. A leader who has done the work of honest self-reflection — who can name what they've allowed, what they've avoided, and what it has cost them — is a leader capable of genuine transformation.

That kind of clarity is not weakness. It is the foundation of every high-functioning team, every culture worth belonging to, and every business built to last.

The leaders who resist this work are the ones still waiting for their team to change first. The leaders who embrace it? They stop waiting. They start leading.
